What failed building features nobody asked for

I spent three weeks on a collaboration mode because a competitor had it. Not one trial user had requested sharing, comments, or roles. It looked impressive in screenshots. Usage after launch: two teams tried it once. Support burden went up—permissions bugs, invite flows, edge cases. Core workflow stagnated because I was maintaining dead weight. Now every feature needs a customer quote or support ticket reference before it hits the sprint. "Competitors have it" is not a quote.
